About Ciblex
Ciblex is a French express parcel delivery company and a member of Walden Express International, alongside Relais Colis. Specialized in time-critical B2B deliveries, Ciblex operates a nationwide network of 23 delivery centers, handling 250,000 to 300,000 parcels per day with a fleet of around 1,900 drivers across France.
Pre-project overview
The partnership between Ciblex and Kardinal began in 2025 with a clear objective: transform last-mile operations through advanced territory sectorization and route optimization.
Faced with increasing parcel volumes, strict delivery constraints and the need to improve operational efficiency, Ciblex sought a solution capable of handling complex logistics operations at scale. Their previous planning processes relied heavily on manual operations, with parcels often sorted by postal codes and route planning depending on local operational knowledge.
However, the nature of Ciblex’s operations adds significant complexity. Deliveries must account for strict time windows, varying service offers, and different operational times depending on customer requirements. Ensuring reliable data and optimizing route planning across the entire network therefore became a key priority.
To address these challenges, Ciblex launched an ambitious transformation project to move from manual planning to fully automated, data-driven last-mile operations, while maintaining the flexibility required for their B2B delivery model.

Why Kardinal?
To support this transformation, Ciblex selected two of Kardinal’s flagship solutions:
TAO (Territory Analytics & Optimization) to redesign and optimize depot territories through intelligent sectorization.
ARO (Always-On Route Optimization) to automatically sequence routes and optimize daily delivery tours.
These solutions enable operational teams to model and optimize delivery networks while taking into account the specific constraints of each sector.
One of the decisive factors in choosing Kardinal was its ability to process large volumes of operational data, a key requirement given the scale and complexity of Ciblex’s network.
Managing intra-sector routes, integrating variable operation times based on client needs, and taking into account our various delivery offers required a powerful and adaptable tool. Kardinal checked all the boxes.
The solution was also integrated with several existing technologies within Ciblex’s information system, including partners specializing in artificial intelligence and logistics execution. This ecosystem enables better delivery point data quality, improved route predictions, and real-time operational visibility.
Thanks to close collaboration between Kardinal’s deployment teams and Ciblex’s project team, the implementation was completed rapidly and efficiently, with the first operational site launched in just a few weeks.
